If I remember correctly, you should be in "close" range. Gotta see the whites of their eyes in order to pop 'em with the cannon!

If you're looking to cripple the ship ITSELF, you MUST be using chain shot. This cannon type is designed to target the masts of the ship. Keep in mind that the more damage you deal to the ship, the less it sells for.
If you want to slaughter the crew while leaving the ship alone (pirates use this well), then you need to use grapeshot.
Either of these upgrades will lessen the chance of you actually sinking the ship, while either disabling the ship, or lowering enemy crew counts to levels that make them useless.
I would avoid carronades at all costs, as these deal catastrophic damage to everything they touch.
Also, and forgive me if this has been mentioned: Long Guns are meant to be used at 2+ range, the Cannons are meant to be used at point blank range, as they are wildly inaccurate at any range other than 1. All the above mentioned upgrades are best used at 1 range IMO.
