how do you choose upgrades? mostly i go for cargo and crew then armor but is that a good tactic?
i do spend a lot of time raiding ships, i only ever buy fuel and food :)

It all depends on how you play, and what difficulty you play. Things that you buy in Basic would be different to things you buy in Crazy. For that matter, in Basic, by the time you hit level 40, you can buy yourself an escape shuttle without any upgrades, and still be unstoppable.
Obviously there are trade-offs between buying one upgrade over another. You have a finite number of upgrade slots (broken down by category), and there are a bunch of very useful upgrades per category.
If you do a lot of raiding, but actively avoid boarding ships, then getting additional engines is great, having the ram shield is useful, as are cargo upgrades. Having larger crew doesn't necessarily improve your attacks. In fact, more crew = higher fuel consumption. On the other hand, if you did do a lot of boarding superior crew numbers are useful.
What's the difference between, say a W-F hold and a general Cargo upgrade? The W-F hold is great in the fact that anything stored in there does not actually show up in scans (the more standard cargo you carry, the larger your ships "signature" is). The smaller your signature, the less random encounters you get. The drawback is that you are (a) limited to that type of cargo for the specialized hold-space, and (b), you miss out on some other very useful upgrades.
For combat upgrades, you get different "type" upgrades. Type II upgrades are more beneficial at the early stages of boarding, whereas Type III upgrades are designed to benefit you in longer boarding actions. As such, if you are less skilled in Warrior, you might appreciate Type III as it helps you over a greater number of attack rounds.
One last comment ... read the descriptions of each upgrade. They are actually very useful. You get advice on how the upgrade affects your ship - "bonus to avoiding encounters" or "provides bonus to Pilot and Combat operations" ... these things are meant to provide guidance as to what benefits your playing style.

Sounds like you're playing as a Pirate.
IMHO, a Pirate's ship is the hardest to configure.
They have to be small enough to be fast & nimble and yet big enough to have ample cargo space & crew.
Upgrades will also be a balancing act of selecting what kind of combatant (skills you are good at) are you.

It gives you a slightly better chance of not dying Usually fly with a Pilot & his spice and a Military Officer.
